Green CI is a floor, not a decision
Automated tests in CI are essential. They catch regressions in the flows someone thought to script. But a green pipeline only tells you that the checks you wrote still pass. It says nothing about the checks nobody wrote, the requirement that changed last week or the page that looks broken on a phone.
Five questions a release decision should answer
- What changed? The features, fixes and content in this build.
- What was it checked against? The requirements, acceptance criteria, design and business rules, not just the code.
- What passed, and how do we know? Evidence for each result, not a tick in a spreadsheet.
- What failed or needs a decision? Real, reproduced issues, and questions where the requirements were unclear.
- What was not checked? Said plainly, so nobody assumes coverage that was never there.

What good release evidence looks like
- Tied to the exact build that will ship.
- Steps and screenshots for every issue, so anyone can reproduce it.
- A clear line between verified, failed, needs input and not covered.
- A record of who approved the release, and when.
- Something you can share with product owners and stakeholders without a meeting to explain it.
